COMMERCIAL DECISION REVIEW

Interest is evidence. It is not commitment.

A five-business-day review that separates real evidence from encouraging noise—and turns one consequential commercial decision into a clear recommendation and next test.

ILLUSTRATIVE COMMERCIAL FUNNEL

31 contacted → 12 replies → 7 meetings → 5 positive → 4 demos → 3 next steps → 0 signed contracts

Activity is real. Commitment is still unproven.

Replies, meetings and demos are signals. They do not yet establish willingness to pay, provide data, assign internal resources or prioritize implementation. The review determines what the evidence supports—and the smallest test that would change the decision.

5 business days

Fast enough to use before another quarter of spending, hiring or investor outreach.

One named decision

Not a general strategy review. One decision, its assumptions, options and risks.

From SEK 25k

Fixed-fee entry point before committing to a deeper sprint or embedded role.

Typical decisions

  • Which customer segment deserves the next quarter?
  • Why are pilots not converting?
  • Is the commercial case ready for investor scrutiny?
  • Should we continue, narrow, reposition or stop?
  • Is this a product, GTM, evidence or execution problem?
  • What decision can the current evidence actually support?

COMMERCIAL DECISION PACKAGE

What you have by Friday

Not a strategy report. A decision package your leadership team can use immediately.

A board-ready Decision Memo

A clear recommendation: continue, narrow, reposition or stop. It includes the alternatives considered, commercial implications, confidence level and assumptions the recommendation still depends on.

An Evidence and Risk Map

Every material claim classified as supported, reported, assumed, contradicted or unknown. It identifies the gaps and risks most likely to reverse the decision.

A 30-day Commitment Test

One concrete test of real buyer commitment, including the target customer, offer, price or resource ask, required customer behaviour, owner, deadline, success threshold and stop rule.

A Leadership Decision Session

A 60-minute working session to make the decision, assign ownership and agree when it will be reviewed. A written Decision Record follows within 24 hours.

You leave with one decision, one accountable owner, one next test and one stop rule.

If the available evidence cannot support a recommendation, the package says so clearly and defines what must be learned before more money is committed.

This review is useful when

  • A consequential decision must be made within the next 30–60 days.
  • Being wrong would cost meaningful time, capital or team focus.
  • You have evidence—but not enough to justify the commitment.

If those conditions are not present, this is probably the wrong intervention.

Bring the decision before the commitment becomes expensive.

Start with a Fit Call. If the problem is real and bounded, the Decision Review is usually the first paid step.
